Advisory Practice

Fragrance Consulting

Expert advisory at the intersection of formulation science and commercial strategy. We work with brands, founders, investors, and manufacturers to solve fragrance problems that require both technical depth and market perspective.

SaltLink Group/Consulting

Advisory Overview

SaltLink Group's consulting practice exists because the fragrance industry has a structural gap: the people who understand formulation chemistry are rarely the same people who understand brand strategy, regulatory navigation, and supply chain economics. Most advisory in this space comes from one side or the other. Ours comes from both.

We advise brand founders who are launching their first fragrance and need someone who can translate a creative vision into a technically viable brief. We advise established houses looking to rationalize a portfolio of 40 SKUs without losing the olfactive signatures their customers recognize. We advise investors conducting due diligence on fragrance acquisitions who need an independent technical assessment of what they are actually buying. And we advise contract manufacturers who need regulatory clarity before entering a new market or product category.

What makes this practice different is that we are not only consultants. We operate our own formula research program and aroma chemical production line. This means our advisory is grounded in current, hands-on knowledge of what ingredients cost, what formulas actually perform, and where the real risks sit in a supply chain. We do not advise from theory. We advise from the bench.

Every engagement begins with a discovery call and ends with a written deliverable. We do not sell hours of conversation. We sell clarity, decisions, and documents you can act on.

Consulting Disciplines

Six areas of deep expertise. Each discipline can be engaged independently or combined into a multi-stream advisory package.

๐ŸŽฏ
Scent Strategy & Brand Positioning

Your fragrance is a brand asset โ€” and it should be developed with the same rigor as your visual identity. We help define an olfactive territory that is distinctive, commercially grounded, and technically achievable within your production budget and timeline.

  • Olfactive identity definition and scent brief writing
  • Competitive olfactive landscape mapping
  • Portfolio architecture and line extension planning
  • Target demographic and channel alignment
  • Naming, storytelling, and fragrance narrative development
๐Ÿ”ฌ
Technical Formula Review

Independent technical assessment of existing fragrance formulas โ€” whether inherited from a previous supplier, purchased as a finished compound, or developed in-house. We check compliance, identify performance weaknesses, and propose targeted improvements.

  • IFRA 2024 compliance gap analysis (51st Amendment)
  • Reformulation for cost reduction without olfactive loss
  • Stability assessment and application performance review
  • Allergen risk audit and restricted substance screening
  • Supplier change impact assessment
๐Ÿ”—
Ingredient Sourcing Advisory

Finding the right ingredient at the right quality, price, and availability is not straightforward โ€” especially for naturals with volatile production seasons. We advise on sourcing strategy, supplier qualification, and alternative ingredient pathways.

  • Supplier identification, qualification, and audit support
  • Pricing benchmarking and negotiation advisory
  • Alternative and backup supplier mapping
  • Natural vs. nature-identical substitution analysis
  • MOQ optimization and inventory planning
๐Ÿ“‹
Market Entry & Regulatory

Entering new markets or product categories brings regulatory complexity that can delay or kill a launch. We provide practical advisory on what is required, what is commonly missed, and how to move through the process without wasted cycles.

  • EU Cosmetics Regulation (EC 1223/2009) compliance
  • REACH registration pathway and SVHC screening
  • FDA fragrance ingredient disclosure requirements
  • Ecocert / COSMOS certification preparation
  • Country-specific restricted substance review
๐Ÿ“Š
Portfolio Optimization

For established brands managing large fragrance portfolios: systematic analysis of your ingredient usage, formula overlap, and cost structure. We identify where you are over-spending, where formulas can be consolidated, and where line extensions create the most value.

  • Ingredient rationalization and shared-base strategies
  • Cost reduction without olfactive compromise
  • Line extension feasibility and cannibalization analysis
  • SKU-level profitability and ingredient cost mapping
  • Reformulation roadmap with phased implementation
๐Ÿ”
Due Diligence & Valuation

Technical assessment for investors, acquirers, and holding companies evaluating fragrance businesses. We provide independent analysis of formula assets, supply chain dependencies, regulatory exposure, and production capabilities.

  • Formula portfolio technical assessment
  • IP and proprietary ingredient evaluation
  • Supply chain risk and supplier dependency analysis
  • Regulatory compliance audit and exposure mapping
  • Production capability and scalability assessment

How an Engagement Works

01
Discovery
A structured call to understand your situation, goals, constraints, and timeline. We listen before we prescribe. No fees, no obligation. The purpose is to determine whether our expertise fits your problem.
02
Proposal
Within 5 business days, you receive a written proposal: scope of work, specific deliverables, timeline, and fee. No ambiguity about what you are paying for or what you will receive. Revisions welcome before signing.
03
Execution
Work begins. Structured milestones with client review at each stage. You see drafts, interim findings, and preliminary recommendations before the final deliverable โ€” no black-box surprise at the end.
04
Delivery
Final deliverables are written, organized, and ready for immediate use: reports, formula assessments, compliance documents, sourcing maps, or strategy presentations. A closing call to walk through findings and next steps.
"The most expensive fragrance mistake is not a bad formula โ€” it is a good formula built on the wrong strategy. Consulting is not a cost. It is the cheapest form of insurance in an industry where reformulation runs six figures."

FAQ

Answers to the questions prospective clients ask most often about our consulting practice.

How does an engagement typically begin?+
Every engagement begins with a discovery call โ€” a structured conversation to understand your situation, goals, constraints, and timeline. There is no fee and no obligation. After the call, we send a written proposal within 5 business days outlining scope, deliverables, timeline, and pricing. Work begins only after mutual agreement on the proposal.
How is pricing structured across the three tiers?+
Session-based advisory is $150 per session โ€” a fixed, transparent price for focused technical questions. Project-based consulting is quoted per engagement based on scope and deliverables; you receive a fixed fee before work begins. Monthly retainers are custom-scoped and priced based on the level of access and services included, reviewed quarterly. We never bill by the hour for open-ended time.
What kinds of problems are best suited for consulting vs. your research or production services?+
Consulting is for strategic and analytical questions: "Should we reformulate?", "Which market should we enter?", "Is this acquisition worth the price?", "Why is our formula failing stability?" If you need a formula developed, an aroma chemical produced, or a compound manufactured, those are research and production engagements. Many clients start with consulting and transition into research or production as the strategy becomes clear.
How do you handle confidentiality?+
All engagements are conducted under mutual NDA. We do not disclose client identities, formulas, strategies, or any proprietary information โ€” during or after the engagement. Our due diligence and formula review work frequently involves trade secrets and IP-sensitive material; confidentiality is a structural requirement of how we operate, not an afterthought.
Do you work remotely or on-site?+
The majority of our consulting work is conducted remotely โ€” via video calls, shared documents, and structured written communication. For engagements that require on-site presence (facility audits, production line assessments, supplier visits), we arrange travel on a case-by-case basis with costs agreed in advance. Remote delivery does not reduce the depth or quality of our work.
What is a typical project timeline?+
Session-based advisory delivers a written summary within 48 hours. Project-based engagements typically run 4 to 12 weeks depending on scope โ€” a focused IFRA compliance review might take 2 weeks, while a full market entry strategy could take 8 to 10 weeks. Retainer engagements are ongoing with monthly cadence. We provide a specific timeline estimate in every proposal and flag delays proactively if they arise.
